laid out a more sustainable approach to 01:42

There's been a lot of talk about 01:47
productivity in recent years. What did 01:49
you feel was missing from the 01:51
conversation that led you to introduce 01:52
this idea of slow productivity? 01:54
Well, in knowledge work in particular, 01:56
we use the word productivity all the 01:58
time and we have no idea what we mean by 02:00
it. So, if you look back at industrial 02:02
manufacturing or you look at farming, 02:04
productivity is really clearly defined, 02:05
right? It's a ratio. How much output did 02:07
you produce for each unit input? How 02:09
many bushels of wheat were produced per 02:11
acre of farmland? How many model T's 02:13
came out of the factory for paid worker 02:15
hour that is on your payroll. And if 02:17
that number got better, then whatever 02:19
you were doing was more productive. But 02:21
when we moved to knowledge work, where 02:22
we were largely using our brains to 02:24
produce value, we lost the ability to 02:25
make those simple measurements because 02:27
there was no one thing that we were 02:29
doing. There was no one collection of 02:30
widgets we could point to and say, 02:32
"Here's what I actually produce today." 02:33
Maybe I'm working on four or five 02:35
different things and what those things 02:37
are might vary over time and they're 02:38
different than what the person next to 02:40
me is working on as well. So without the 02:41
ability to measure inputs and outputs, 02:43
all of our existing definitions of 02:46
productivity began to falter. And I 02:48
think this has been one of the defining 02:50
problems especially of the late 20th and 02:52
early 21st century in work. 02:53
I've always had difficulty finding 02:56
balance with my work from my early days 02:57
as a freelancer and especially after 02:59
starting my YouTube channel back in 03:01
2017. I've been pretty open about those 03:03
struggles. Over the past 2 weeks, I've 03:05
had pretty severe anxiety, pretty 03:08
crippling anxiety. I have thought about 03:10
quitting YouTube. I'm not saying that 03:13
I'm having a full-blown mental 03:15
breakdown. I'm just saying that it's 03:17
getting close. For years, I found myself 03:19
stuck in a cycle of churn and burn. I 03:22
called it ambition. But really, I didn't 03:25
know how to stop. But after becoming a 03:27
parent, my priorities have changed. The 03:29
nights and weekends I used to spend 03:31
catching up on work are now time that 03:33
I'd rather spend with my family. I 03:35
needed a completely different framework. 03:37
And that's where slow productivity came 03:39
in. A philosophy for approaching 03:41
knowledge work in a sustainable and 03:43
meaningful way built around three core 03:44
principles. If you really want to create 03:46
a sustainable career, produce stuff that 03:49
matters. Do in a way that is satisfying 03:51
so you don't burn out. There's three 03:53
things that matter. You need to be 03:54
careful about how many things you're 03:55
working on at the same time. And in 03:57
fact, do fewer things at once. Two, you 03:58
have to work at more of a natural pace. 04:00
So the amount of time you assume things 04:02
are going to take, make that realistic. 04:04
Finally, you have to obsess over 04:06
quality. So the quality of what you 04:07
produce really matters and you should 04:09
care a lot about it. Those three 04:11
principles stand uh in opposition to 04:13
pseudo productivity which says all we 04:16
care about is visible busyness. I'm 04:18

on Instagram, Tik Tok, and YouTube. 04:40
Launch a podcast, engage with every 04:41
comment and DM, and publish a Patreon 04:43
page. Create a digital course, a free 04:45
giveaway to promote it, and an email 04:46
salesunnel to run on autopilot. Oh, and 04:48
don't forget to stay on top of trends, 04:50
repurpose your content, track analytics, 04:51
experiment with new formats, and somehow 04:53
manage the never-ending admin of running 04:54
a business. There's always another skill 04:56
to pick up, always another project to 04:58
tackle, another plate to keep spinning. 05:00
But if you want to start reclaiming your 05:02
time, the first key is to do fewer 05:04
things. 05:06
Well, when I tell people they should do 05:07
fewer things, they get worried that what 05:08
I'm suggesting is that they accomplish 05:11
fewer things. But actually, it's a very 05:13
pragmatic recommendation because what 05:15
happens when you have too many things on 05:18
your plate? Well, each of these things 05:19
that you've agreed to do brings with it 05:21
administrative overhead. I mean, I have 05:23
to send emails to people. I have to have 05:25
meetings with people. I have to think 05:26
about it. There's just overhead to tasks 05:27
that you take on from small to large. I 05:29
call that overhead tax. As you say yes 05:32
to more and more things, the amount of 05:34
total overhead tax you're paying begins 05:36
to add up. And because your time each 05:38
day is finite, there's only so many 05:40
hours you can actually work. After a 05:41
while, if your plate is sufficiently 05:43
full, most of your day now becomes 05:45
wrangling overhead packs. The real work 05:48
might take a certain number of hours. 05:50
Say writing an article in 10 hours. But 05:52
the hidden costs pile on. email threads 05:54
with editors, revisions, chasing 05:57
permissions, invoicing, your 10-hour 05:59
project turns into 20 pretty quickly. A 06:01
few months ago, I started to think about 06:04
how I could reduce my own workload. And 06:06
the first idea I came up with seemed a 06:08
little bit crazy, if not completely 06:10
reckless. I asked myself, what if I only 06:12
made long- form YouTube videos and that 06:14
was it? Could that be enough? Would I 06:17
still find it fulfilling? Would it help 06:18
me grow creatively and professionally? 06:20
Or would it be a financial disaster? I 06:22
decided it was worth it to experiment. 06:24
And that meant making some really hard 06:26
cuts. No more weekly newsletters, no 06:27
more endless social content, no more 06:30
behind-the-scenes videos of my bonus 06:32
channel, no more podcast episodes, no 06:34
more interviews, practically no 06:36
meetings, and very little phone calls. I 06:38
stopped doing about 90% of the work I 06:40
thought was essential, even if I enjoyed 06:42
it, even if it was fun to make way for 06:44
my core mission, my most important work. 06:47
So, of course, there are still some 06:50
things that I do outside of YouTube 06:51
videos, like managing my YouTube course 06:53
and doing business administration stuff, 06:55
but I was noticeably less busy with my 06:57
overall workload. The first month of 06:59
adjusting to this new pace, I felt so 07:02
much lighter. I was less frustrated that 07:04
I was constantly falling behind and I 07:07
was more proud of the work that I was 07:09
making. But there was still one thing 07:11
that I had to contend with. My inner 07:13
hustle, bro. That voice in my head that 07:15
kept whispering, 07:17
"Shouldn't you be doing more?" 07:20
In many corners of the internet, hustle 07:25
is romanticized to the extreme. Endless 07:27
work days are glorified. Rest is 07:29
dismissed as weakness. And some people 07:32
literally don't even know what a weekend 07:34
is. 07:35
I'm going to Spain Friday till Monday 07:36
morning. I call that's like a mini 07:38
retirement. 07:40
That's a weekend. 07:40
It's a weekend. It's a mini retirement. 07:42
There's this cultural reverence for hard 07:43
work. As if the more hours you put in, 07:45
the more virtuous you are. 07:47
They are so soft. They have no work 07:48
ethic. 07:50
I'm not afraid to die on a treadmill. 07:51
I'm 22 miles in, [ __ ] 07:53
Ripple down. 4x 5x down your hustle. 07:56
Most people are weak. Most people don't 07:59
want to go to that extra mile. 08:01
No one will outwork me. No one. Just 08:02
takes work. Shitloads and shitloads of 08:05

You're allowed to be selfish. You're 08:08
happy to give up leisure, sleep, family 08:09

To suggest that hard work isn't the 08:16
foundation for success would be a slap 08:18
in the face to most Americans. So, there 08:20
are plenty of examples of high achievers 08:22
and organizations that thrive on hustle. 08:24
From tech startups to obsessive 08:26
athletes, there are TV shows with 08:29
extremely demanding production 08:31
schedules. What would you say to someone 08:33
that points at these examples as proof 08:35
that hard work and hustle creates better 08:37
outcomes? So there are some fields in 08:40
which it is inevitable that you have to 08:43
work really long hours because 08:45
structurally it's been set up that way. 08:46
But most definitions that people have 08:48
for avoiding mediocrity and having a 08:50
professional life that is this 08:52
interesting or successful that they're 08:53
proud of isn't actually well served by 08:54
that approach. You study the lives of 08:57
people who get really good at thing 08:59
master chefs. You look at master 09:00
comedians or writers. Uh it's not about 09:02
a hustle in a given day. It's about I 09:04
stuck with this craft for 10 years. I 09:07
didn't get distracted by other things. 09:08
It's orthogonal to hustle. There's 09:10
rarely been a time in this 20-year 09:12
writing career where I'm up late writing 09:14
or something like this, but I've never 09:16
not been writing. It's not hard in the 09:17
sense of, "Oh god, I worked 15 hours and 09:20
I'm not sleeping." But I'm always 09:22
writing and it's focused and it's 09:24
relentless and I'm always trying to get 09:26
better and I'm always trying to hone 09:27
that craft. Doing the stuff that really 09:28
is making you better that other people 09:30
aren't willing to do and just uh 09:32
insisting on doing that day after day 09:33
after day. That's almost always the 09:35
recipe for things that are awesome. When 09:36
the only productivity tool you have is 09:38
to act like a human battering ram, the 09:40
consequences are inevitable. Burnout, 09:42
anxiety, depression, a life that serves 09:44
your work instead of the other way 09:47
around. And that's why one of the key 09:48
principles of slow productivity is to 09:50
work at a natural pace. The important 09:52
thing to focus on is time scale. The 09:54
real question isn't how much you can 09:57
produce in a single day, week, or month, 09:58
but how much you can accomplish over the 10:01
course of years. When you think this 10:03

leisurely days, to take an afternoon 10:07
siesta, or to even brace yourself, take 10:09

So, to have lots of mini retirements 10:13
during the year is what I've tried to do 10:14
in the last few years. I'm not sure I'm 10:16
doing it very successfully. 10:18
When I cut down my commitments and gave 10:19
myself a reasonable deadline of one 10:21
video every 2 weeks, I naturally began 10:23
working at a calmer, more sustainable 10:25
pace. Fewer projects meant less overhead 10:28
tax, which gave me hours back that I 10:30
hadn't had in years. I used that time to 10:32
invest in my health. I doubled my 10:34
strength training days from 2 to 4. I 10:36
kept up my weekly game of squash and I 10:38
found time to prepare more healthy meals 10:40
versus resorting to the processed meals 10:42
I would go to when I got super busy. All 10:44
in, I usually work 5 to 6 hours a day 10:47
now, which feels crazy compared to the 10:49
past. But here's the important thing. 10:52
Moving slower hasn't made me less 10:54
ambitious. It's made me more focused. 10:56
Because even though I'm working at a 10:58
slower pace, it doesn't mean that I 11:00
don't want to produce exceptional work. 11:02

Most people are weak. Most people don't
want to go to that extra mile.
No one will outwork me. No one. Just
takes work. Shitloads and shitloads of
work.
You're allowed to be selfish. You're
happy to give up leisure, sleep, family
time. I will not be outworked. Period.
To suggest that hard work isn't the
foundation for success would be a slap
in the face to most Americans. So, there
are plenty of examples of high achievers
and organizations that thrive on hustle.
From tech startups to obsessive
athletes, there are TV shows with
extremely demanding production
schedules. What would you say to someone
that points at these examples as proof
that hard work and hustle creates better
outcomes? So there are some fields in
which it is inevitable that you have to
work really long hours because
structurally it's been set up that way.
But most definitions that people have
for avoiding mediocrity and having a
professional life that is this
interesting or successful that they're
proud of isn't actually well served by
that approach. You study the lives of
people who get really good at thing
master chefs. You look at master
comedians or writers. Uh it's not about
a hustle in a given day. It's about I
stuck with this craft for 10 years. I
didn't get distracted by other things.
It's orthogonal to hustle. There's
rarely been a time in this 20-year
writing career where I'm up late writing
or something like this, but I've never
not been writing. It's not hard in the
sense of, "Oh god, I worked 15 hours and
I'm not sleeping." But I'm always
writing and it's focused and it's
relentless and I'm always trying to get
better and I'm always trying to hone
that craft. Doing the stuff that really
is making you better that other people
aren't willing to do and just uh
insisting on doing that day after day
after day. That's almost always the
recipe for things that are awesome. When
the only productivity tool you have is
to act like a human battering ram, the
consequences are inevitable. Burnout,
anxiety, depression, a life that serves
your work instead of the other way
around. And that's why one of the key
principles of slow productivity is to
work at a natural pace. The important
thing to focus on is time scale. The
real question isn't how much you can
produce in a single day, week, or month,
but how much you can accomplish over the
course of years. When you think this
way, it suddenly makes sense to have
leisurely days, to take an afternoon
siesta, or to even brace yourself, take
a weekend.
So, to have lots of mini retirements
during the year is what I've tried to do
in the last few years. I'm not sure I'm
doing it very successfully.
When I cut down my commitments and gave
myself a reasonable deadline of one
video every 2 weeks, I naturally began
working at a calmer, more sustainable
pace. Fewer projects meant less overhead
tax, which gave me hours back that I
hadn't had in years. I used that time to
invest in my health. I doubled my
strength training days from 2 to 4. I
kept up my weekly game of squash and I
found time to prepare more healthy meals
versus resorting to the processed meals
I would go to when I got super busy. All
in, I usually work 5 to 6 hours a day
now, which feels crazy compared to the
past. But here's the important thing.
Moving slower hasn't made me less
ambitious. It's made me more focused.
Because even though I'm working at a
slower pace, it doesn't mean that I
don't want to produce exceptional work.

productivity thing. So much so that I'm

For those that embrace slow
productivity, the whole point isn't just
to work less. While they might have
4-day work weeks or take multiple months
off per year, their goal is still to
create better work. The third principle
of slow productivity is obsess over
quality. At first glance, it seems like
it doesn't belong with the other two.
Why did you think this was an important
part of the puzzle? If you take that
piece out, the whole slow productivity
project is going to begin to falter.
Because without that piece, you're just
building up an antagonistic relationship
with work. If you obsess over quality,
you're going to get better at things
that people care about. When you get
better at things that people care about,
you have more leverage over the way that
your working life unfolds. If you're on
the ball, if you're organized, it's
like, "Yeah, I'm going to get this done
next Wednesday." And you give it to them
next Wednesday and it's good. Yeah,
sure. You got this queue or these quotas
or like whatever you want to do, right?
You want to quote a lot of Cal Newport,
like that's great. Uh because you
deliver.
Personally, I think about quality a lot
as a content creator. I see it as an
opportunity to stand out in an
increasingly noisy landscape. But that's
not exactly a popular opinion.
If you want to write down one word and
stick it in your mirror from this whole
talk, the word is volume. 30, 40, 50, 60
pieces of content a day.
There's a lot of talk online about
output. How often you post, how many
times a day you show up on every
platform. But for creators and artists
who aren't merely personalities, who
actually care about their work, and who
find purpose in the creative process,
turnurning out more content isn't the
answer. Instagram currently gets 22
million videos uploaded to its platform
every day. Do you really think making an
extra three videos this week are going
to help you stand out? If you want to
rise above the noise and make something
that people actually remember and that
leaves an impact, it makes more sense to
put your energy into fewer things. It's
not about sheer volume. It's about using
the time you have to create the best
work you're capable of. So, the videos
that I've been making lately, videos
like this one, have been a big shift for
me. I've cleared my plate. I've done
fewer things, and I've poured everything
into each one. And something really cool
happened. I started getting comments
saying, "These were some of my best
videos yet." And while that was
encouraging, if I'm being honest, it
wasn't the most important part. What
mattered most was that I was proud of
the work that I was making instead of
just rushing from one project to the
